Every planning season, a growth target comes down from the board. In some companies, it becomes a lead number within a meeting or two: divide the target by last year's conversion rates, hand marketing an MQL goal, and call the plan done. The strongest marketing leaders I've worked with handle it differently. Before any goal is set, they bring sales, product, finance, and the CEO into one conversation about where the growth should come from.

That conversation decides what the team is measured on, where the budget goes, and who gets hired. Skip it, and the lead number can be right and still be the wrong measure of success. A team can hit it and miss the growth it was meant to deliver.

That's how activity gets mistaken for progress. OpenAI CMO Colin Fleming put it plainly at HubSpot's UNBOUND, in a line Exit Five highlighted in its recap: "Activity is not achievement." I'd add one thing. When it happens, it usually isn't the marketer's habit. It's the organization's. If leadership sees marketing as a top-of-funnel function, volume becomes the default measure, and the plan follows. Marketing can move win rate, deal size, and retention too. A lead number with no lever behind it turns a growth plan into an activity plan.

Here's how I walk through it with clients, using the worked example from the Revenue Math Calculator.

![Same goal, two very different asks: a 30% growth goal on a $2M base needs 500 MQLs through more volume, or about 320 MQLs if win rate rises from 20% to 25% and MQL-to-opportunity from 10% to 12.5%.vv-2026-10-two-paths-landscape](https://insights.justinpanzer.com/hs-fs/hubfs/vv-2026-10-two-paths-landscape.png?width=2400&height=1256&name=vv-2026-10-two-paths-landscape.png)

## Step 1: Run the target backward

Take a company with $2M in recurring revenue, a 30% growth goal, and 10% churn. That's $800K in new bookings. If marketing is responsible for half, that's $400K. At a $40K average contract, that's 10 deals. At a 20% win rate, it's 50 opportunities. At 10% MQL-to-opportunity, it's 500 MQLs.

## Step 2: Compare it to today's pace

With a three-month sales cycle, those MQLs have to arrive in the first nine months of the year. That's about 56 a month. If the team produces 35 a month today, the plan is asking for 60% more volume.

[**Run your own numbers in the Revenue Math Calculator →**](https://justinpanzer.com/tools/revenue-math-calculator/?utm_source=blog&utm_medium=referral&utm_campaign=velocity-view-2026-10)

## Step 3: Price every variable, not just volume

A volume-only plan stops at Step 2. But volume is one lever, and conversion and deal size can change the answer just as fast. In the same example:

- Lift the win rate from 20% to 25%, and the plan needs 400 MQLs instead of 500.
- Lift MQL-to-opportunity from 10% to 12.5%, and it also needs 400.
- Raise the average contract from $40K to $50K, and 8 deals cover the target, which also comes to 400 MQLs.

Make the first two changes together, a 25% win rate and 12.5% MQL-to-opportunity, and the plan needs about 320 MQLs. That's roughly the 35 a month the team already produces.

None of those improvements come free. A better win rate might take tighter qualification, sales enablement, or a sharper message. A bigger average contract might mean focusing on a different part of the ICP. They are still real options, and a plan built only on lead volume never prices them.

## Step 4: Choose the lever before you set targets

That choice sets the team's KPIs, budget, and incentives. A team chasing volume gets measured on MQLs. A team chasing bigger deals gets measured on pipeline from the higher-value part of the ICP, and it needs different programs and people to get there. Pick the source of growth first, then set the goals, then assign the programs and the people who run them. In that order, the team's activity has a much better chance of adding up to something.

## Step 5: Revisit the choice when the business changes

What's right this year can be the wrong call next year. SaaS Capital's 2026 benchmarks, drawn from more than 1,000 private SaaS companies, put median growth at 22%. Companies with the highest net revenue retention grew at a median rate 173% higher than that. Retention is a variable in the model too, and it rarely shows up in a marketing plan built on lead volume.

The calculator gives you a target at every stage. Where the growth comes from is still a decision for you, sales, finance, and the CEO, and it's the one that sets up the year.

### Not sure which variable your team can move first?

Each one depends on the same foundations: a clear ICP, agreed stage definitions, handoffs that hold up, and reporting both teams trust. The Go-to-Market Self-Check walks through each one in about 30 minutes and shows you what's working, what's missing, and where to start. It's a free download.
